IDfyAt IDfy, I stepped into a Business Ops Lead capacity as the verification pipeline was scaling faster than the operational layer supporting it. We were running 3+ concurrent engagements, each with its own verification rules and no shared QA framework, so when leadership asked which engagement was performing best, the answer depended on who was counting and was a serious problem for a verification company. Reporting was manual and slow, with verification outcomes and exception rates pulled from multiple systems into weekly spreadsheets, and the audit trail had real gaps: core verification decisions were logged, but the operational context behind them lived scattered across Slack threads and old Notion docs.
I sat between the verification engineers, who owned the actual logic, and the question of whether we could trust what came out the other end at scale. Spotting errors was mostly pattern work. I'd watch exception queues weekly, look for engagements where pass rates were drifting out of range, and pull cases to see what was happening. A lot of it turned out to be definition mismatches, one team calling something an exception, another team calling the same thing a pass, or hand-offs where a case got resolved but the resolution never made it back to the source of truth. From there I built standardized data definitions across engagements, reconciled the fields between systems, and set up SOPs and QA checklists for the edge cases we kept re-litigating. Recurring reporting moved into Power Automate and Notion, which killed the copy-paste ritual. KPI dashboards in Power BI gave near real-time visibility instead of monthly hindsight. And validation cycles ran weekly against source data, so we caught drift in days.
The results were measurable: manual reporting effort dropped by around 40% weekly across the ops team, turnaround time on delivery cycles fell by about 30% across the 3+ engagements I supported, and data validation moved from a monthly fire drill to a weekly checkpoint catching accuracy issues in days instead of weeks. Exception handling became consistent instead of tribal knowledge, since SOPs were now shared and standardized.
Perhaps the bigger shift was in how leadership used the data. Before, exec reviews were half spent debating whether the numbers were right. After the dashboards went live, that argument disappeared numbers became the input for decisions rather than the subject of them. Leadership could see verification accuracy and throughput per engagement in near real time, benchmark across engagements without manual reconciliation, and catch drift early enough to act on it. Decisions got faster and less second-guessed, and both the weekly ops meeting and monthly business review became noticeably more efficient a small but telling signal that the underlying data layer was finally working.
