I was working with a cohort of seven B2B startups who were struggling with a common but critical problem: they were trying to be everything to everyone. Each company was juggling 3-4 different target audiences and attempting to communicate multiple benefits simultaneously. This lack of focus was creating significant strain during the accelerator program and threatened to become even more problematic as they scaled. The challenge was to help them cut through the noise and develop positioning that would actually resonate with the right customers and investors.
I designed and facilitated a three-part workshop series built around a framework I developed specifically for this challenge. The first session focused on identifying each startup's ideal customer profile using my custom framework, helping them get clear on who they should actually be serving. The second session was dedicated to mapping their unique value proposition to that specific audience, ensuring alignment between what they offered and what their target customer truly needed. The final session brought everything together, guiding each team to craft a clear, actionable positioning statement they could use immediately in sales conversations and investor pitches.
The results were significant and measurable. All seven startups in the cohort successfully refined their ICP, narrowing their focus from 3-4 disparate audiences down to one primary target customer. This clarity translated into immediate traction: three of the companies used their newly sharpened positioning to land pilot customers within just 60 days of completing the workshops. Perhaps most telling, the cohort received notably stronger feedback from investors at demo day compared to previous cohorts, demonstrating that focused, strategic positioning creates competitive advantage both in the market and the fundraising process.
