The Box Sign team's designers and product managers were struggling with unstructured weekly syncs that consistently ran over time and resulted in critical action items slipping through the cracks. Recognizing the need for stronger operational support, the Sign design manager asked me to step in to bring structure to these meetings and ensure deliverables were tracked and completed.
I took ownership of the entire meeting facilitation process by creating a shared agenda template that provided clear structure for each session. I ran the meetings myself to keep discussions focused and on-track, and implemented a systematic action item tracker that captured owners and due dates for every deliverable. I also began sending post-meeting summaries to ensure everyone had visibility into key decisions and next steps.
The results were immediate and measurable. Meetings began ending on time consistently, and we achieved a 90% completion rate on all tracked action items—a dramatic improvement from the previous ad-hoc approach. The design manager noted in my performance review that she had never seen the PMs and designers so engaged during these meetings, and the primary Sign designer personally thanked me for making the process smooth for everyone involved. This work demonstrated how operational rigor and thoughtful facilitation can transform team effectiveness.
